'It Crushed Me That Fans Would Never Experience It' — The Last of Us Online Director Learned of Cancellation Just One Day Before Public Announcement, Reveals Project Was 80% Finished

The director behind the canceled multiplayer spinoff of The Last of Us has opened up about the "devastating" blow of its termination, disclosing he was informed just 24 hours before Sony's public announcement.

Naughty Dog halted development on The Last of Us Online in December 2023, explaining that dedicating all studio resources to its ongoing live service would have jeopardized future single-player projects, including the now-confirmed Intergalactic: The Heretic Prophet.

Vinit Agarwal, who served as game director for The Last of Us Online after joining Naughty Dog in 2014, dedicated nearly seven years to the project from 2016 until its shutdown in 2023. Following the cancellation, he departed the studio to establish his own game development company in Japan.

In a candid interview on the Lance E. Lee Podcast from Tokyo, Agarwal detailed why The Last of Us Online was axed despite being "very very close to completion," citing a perfect storm of industry shifts post-COVID and Sony's reevaluation of its live service strategy.

"During the pandemic, the gaming industry exploded as everyone was stuck at home," Agarwal explained. "In 2020, investment poured in because people suddenly had more time to play. Online games especially surged since players sought virtual ways to connect with friends. Sony, like others, doubled down on funding online experiences, which is how our multiplayer project got its start. We made tremendous progress, and internally, the game was performing excellently, reaching about 80% completion—it was nearly ready."

"However, the very factors that fueled growth in 2020 led to a downturn by 2022-2023. As life returned to normal, gaming time and spending dropped, the economy weakened, and that flood of investment couldn't be sustained. Companies had to rein in overspending, leading to cutbacks."

Agarwal noted that Naughty Dog faced a critical choice between The Last of Us Online and the single-player title Intergalactic: The Heretic Prophet. Ultimately, the studio opted for the latter, which aligns with its core identity.

"My project became one of the casualties," he said. "At a certain point, a decision had to be made: continue with my game or focus on the next project led by Neil Druckmann, the company's president. Naturally, they chose the title that represents the studio's heart and legacy over my experimental venture, which I believed had huge potential but never saw release."

Agarwal then shared the profound personal toll of the cancellation, describing it as "devastating" and "soul crushing," not only due to the years invested but also the abrupt manner of the news and his deep connection to the work.

"It was a devastating moment—I poured seven years into that game," he recounted. "As the director, learning it was canceled just 24 hours before the public announcement was crushing. They handled it that way to manage the messaging, but it was deeply unfortunate."
